The pitch is straightforward: when a consumer checks out with a brand, that brand typically knows a name, an email, and a shipping address. Outer Signal fills in the rest in real time — age, gender, date of birth, occupation, property value, and more — building a full identity profile behind every transaction. The technical challenge, as Friedman describes it, is disambiguation: figuring out which Noah Friedman just ordered, not just that someone with that name did.

Why behavioral data alone doesn't work
Friedman's core argument is that personalization has failed for a decade because it's been built entirely on behavioral signals — what someone clicked, which landing page they came from, what they bought last. That produces recommendations with no real human context, which is why a brand that has taken thousands of dollars from a customer still sends him emails about sports bras. Outer Signal's bet is that the next layer of personalization has to be identity-first, not behavior-first.
The agentic commerce angle is early but live. As consumer-facing AI agents start pushing product recommendations, Friedman argues the same problem compounds — an agent that knows a user owns a Porsche Targa but knows nothing about that user as a person will push an indoor car cover to someone who would never use one. The agent knows the customer's purchase history; it doesn't know the customer.
What brands are actually discovering
Several patterns emerge from Outer Signal's existing customer base. Brands routinely find that their assumed customer persona — typically "young urban professional in New York" — is wrong. In a number of cases, the actual revenue driver turns out to be Midwest households with high disposable income who skew heavily toward one specific SKU. One large beauty brand discovered that roughly 10% of its customers were nurses and doctors, a segment it wasn't speaking to at all, concentrated around a single product.
The retail distribution angle is sharper than it first looks. Outer Signal has helped brands identify that retail buyers were already purchasing their products personally under personal email addresses, which gave those brands a warm opening to pitch shelf placement. A major creatine brand used exactly this to land a Walmart placement after finding a senior Walmart buyer in its own customer data.
For hotels, Friedman cites an inbound from one of the world's largest hotel groups after an executive was mortified to learn that LeBron James had checked in — under his assistant's booking — and no one on the team had caught it before he reached the lobby.
Distribution and growth
Friedman says growth has been primarily word-of-mouth, driven by product-market fit. The company also runs paid ads, has a Shopify app, an agency partner program, and a direct sales team — all built within the first year. The agency channel targets performance marketers and influencer marketing teams, who Friedman says find the product particularly useful. Outer Signal is also being pulled upmarket into hotels, large retailers, and consumer apps, all of which face the same identity gap as D2C brands.
Top Shelf, Friedman's own consumer-focused venture fund, is an investor in Outer Signal. Top Shelf has been operating since 2022, started in vice categories — alcohol and nicotine — and has since expanded into broader consumer brands and enabling technologies.
